The Shopify App Store contains over 8,000 apps. Most of them solve a real problem. Many of them solve a problem that Shopify has since built natively. Some of them conflict with each other in ways that are only visible in session recordings when you watch a customer's checkout break on a specific device combination. All of them cost money, and the total monthly cost of an app-heavy NZ Shopify store is typically much higher than the merchant realises when they are adding each app individually.
The pattern is consistent: a store that has been running for three or four years, adding apps incrementally to solve specific problems as they arose, has an app stack that was never designed as a system. It was assembled as a series of individual decisions, each of which seemed reasonable in isolation. The result is a store running 25 to 40 apps, spending $800 to $2,000 NZD per month in app fees, loading four to seven seconds on mobile, and experiencing checkout issues that the support team cannot reliably reproduce because they only appear in specific app interaction combinations.
What the monthly cost actually looks like
App fees are designed to feel manageable individually. $29 per month for a loyalty program. $49 for a reviews app. $79 for a subscription manager. $39 for a size guide app. $19 for a back-in-stock notification tool. Each one is justifiable on its own terms. The full monthly bill is rarely reviewed as a single line item.
The average NZ Shopify store in the $500K to $2M annual revenue range is spending between $600 and $1,500 per month on apps. Over a year, that is $7,200 to $18,000. Over three years, it is $21,600 to $54,000. At the higher end of that range, the accumulated app spend over three years could have funded a meaningful custom development project that eliminated several dependencies permanently and produced a faster, more reliable store.
The problem is not that apps are too expensive individually. It is that the total cost is never reviewed against the total value. A loyalty program app at $29 per month that has generated no additional retention since it was installed six months ago is costing $348 per year in fees plus the performance cost of its additional scripts on every page load. A reviews app that shows 14 reviews across the entire catalogue is not driving the same value as one with thousands of verified reviews. Neither app is necessarily wrong. Neither has ever been evaluated against the cost of keeping it.
The performance cost that revenue reports don't show
Every Shopify app that adds scripts to your storefront adds to page load time. Most apps add at least one script that loads on every page. Some add three or four. An app stack with 20 apps that each add a single page script is adding 20 additional network requests to every page load, before any content has been delivered.
For NZ merchants whose customers are predominantly on mobile, this matters considerably. A store that loads in 2.8 seconds on desktop and 5.1 seconds on mobile is not delivering the same conversion rate on both devices. Google's research, and Shopify's own data, consistently shows that every additional second of mobile load time reduces conversion rate by a measurable percentage. At current mobile traffic levels for most NZ ecommerce stores, the performance cost of a heavy app stack is not a minor optimisation consideration. It is a direct driver of conversion rate.
The specific performance problem with apps is not just the script count. It is the render-blocking scripts that prevent the page from displaying until they have loaded, the scripts that call external servers that occasionally respond slowly, and the conflicting scripts that occasionally prevent each other from working correctly. These are not hypothetical failure modes. They are visible in real user monitoring data on stores with large app stacks and they affect real revenue.
Shopify native vs app dependency
One reason app stacks have grown is that Shopify's native feature set has expanded significantly over the past three years. Functions that required third-party apps in 2021 are now available natively in Shopify or Shopify Plus without any additional fee.
Gift cards, discount combinations, metafields for custom product data, flexible shipping rules, native subscription support on Shopify Plus, subscription to newsletter at checkout, basic bundles, and improved reporting are all examples of functionality that merchants historically relied on apps for and which Shopify now handles natively in some form. Stores that added apps to solve these problems in 2020 or 2021 may be paying for functionality they no longer need a third-party tool to provide.
The audit question for each app in the stack is: does this app provide functionality that is not available natively in Shopify or through a Liquid theme customisation? If the answer is no, the app is a candidate for removal. If the answer is yes, the follow-up question is: is the value this app generates worth its monthly fee plus its performance impact plus the maintenance overhead of keeping it compatible with Shopify updates?
The checkout intervention problem
Shopify's checkout is one of the most conversion-optimised ecommerce flows available. It is also the part of the store that app developers most want to modify. Apps that add upsell prompts, trust badges, custom shipping messages, post-purchase surveys, and order confirmation customisations all interact with the checkout in ways that can conflict with each other.
The specific risk is checkout errors that are not reproducible in controlled testing. An app that works correctly in isolation produces an error when it runs alongside two other apps that are modifying the same checkout element. The customer sees a broken checkout. The merchant cannot reproduce it because it only occurs in a specific app combination that the support team is not testing for.
For standard Shopify, checkout customisation through apps is limited but the interaction risk is real. For Shopify Plus merchants, the checkout extensibility features allow much more precise customisation through official channels, reducing the risk of app conflicts. But the principle holds: fewer interventions in the checkout means fewer potential interaction failures, and a checkout that works reliably on every device and browser combination is worth more than a checkout with ten custom elements that occasionally breaks.
How to audit an app stack
The starting point is a complete list of every installed app, its monthly cost, and what it was installed to do. Many merchants discover apps in this audit that they had forgotten about, that are no longer active but are still charging, or that were installed to solve a problem that no longer exists.
For each app, check three things: is it still being used actively, is the functionality available natively in Shopify, and does it show up in the page scripts on a fast page inspector. An app that was installed for a feature that is now available natively, or that is not being actively used, should be removed.
For apps that are being used and provide genuine value, check whether they can be consolidated. Multiple apps doing loosely related things, loyalty and referrals and email capture for example, may be replaceable by a single platform that handles all of them with fewer scripts and potentially lower total cost.
The performance check is the most revealing part of the audit. Using a tool like Google PageSpeed Insights or GTmetrix against the store's product pages and checkout shows which scripts are adding the most load time and which are render-blocking. An app that adds 400ms to every page load needs to be generating significantly more than its monthly fee in incremental revenue to justify keeping it.
What a leaner stack looks like
The NZ Shopify merchants running the fastest, most reliable stores typically have 8 to 15 apps, all of which were selected deliberately and are actively driving revenue or operational efficiency. They are not necessarily spending less than the merchants with 35 apps. They are spending more selectively and getting cleaner performance in return.
The principle is not minimum apps at all costs. It is intentional app selection based on actual value generated rather than accumulated problem-solving. A store that adds an app every time it encounters a problem and never removes apps that are no longer earning their place is one that gets slower and more expensive every year without becoming more capable.
For NZ ecommerce businesses that have not reviewed their app stack in the past 12 months, the audit is worth doing. The combination of unreviewed recurring costs and accumulated performance debt is in most cases larger than it looks, and the correction is almost always an improvement to both the monthly cost and the conversion rate.
